Every IT asset manager knows the tension. Stretch the fleet too far, and you absorb rising security risk, patching gaps that shouldn’t exist, and hours lost to slow devices. Refresh too early and you retire equipment that still has years of useful life. 

Getting the timing right is a decision framework, not a gut call. It’s the conversation to have with your IT disposal partner before you scope the refresh, not after. Here’s how to think about a hardware refresh you can build a business case around: what a healthy cycle looks like, the signals a fleet needs retiring, and how the main end-of-life routes compare compliance, sustainability, and impact.

 

What Is a Hardware Refresh and Why It Matters Now

A hardware refresh is more than a purchase order. It’s the planned decommissioning and replacement of end-of-life IT assets, usually laptops and desktops, across a fleet. For most enterprises it runs as a rolling programme, sized to warranty windows, OS support, and productivity thresholds. 

The ‘why now’ is unusually sharp. Microsoft ended support for Windows 10 on 14 October 2025. The Extended Security Updates programme runs to October 2027, but ESU is a stopgap for individual devices, not a fleet strategy. Any laptop still on Windows 10 without ESU is now outside routine vendor security patching. 

At the same time, ESG reporting requirements are pushing IT to account for scope 3 emissions, embodied carbon in hardware, and end-of-life management. What used to be an operational problem is now a board-visible sustainability metric. How Long Should a Laptop Refresh Cycle Actually Be

Where you sit inside that window depends on device class and workload: 

  • Executive and mobile roles (3-year cycle): Heavy travel, video-first days, executive productivity expectations. Battery, thermal wear, and hinge fatigue push these laptops harder than static desks. 
  • Standard office roles (4-year cycle): Typical knowledge worker use. Warranty expiry and OS support alignment usually drive the timing. 
  • Light-use and secondary roles (5-year cycle): Reception, kiosk, or shared devices with predictable loads and low mobility. 
  • Field and site roles (2 to 3-year cycle): Site engineers, construction, logistics. Physical wear beats obsolescence to the punch. 

 

Stretch a cycle when residual value is high, warranties are transferable, and security patches are still landing. Shorten it when helpdesk tickets are rising, warranty is expired, or the OS support cliff is within 12 months. 

 

What Are the Warning Signs That a Fleet Needs Retiring 

A refresh moves from ‘planned’ to ‘urgent’ when the fleet shows several of these at once: 

  • Out-of-warranty status: Devices outside their warranty window are live operational risk. 
  • Unsupported operating system: Anything on Windows 10 without ESU, or any OS past its vendor support date, is outside routine patching. 
  • Rising ticket volumes: A jump in helpdesk tickets tied to specific device generations is usually the first quantitative signal of fleet fatigue. 
  • Battery degradation: Batteries running below 70 percent of design capacity across a cohort signal broader wear. 
  • Security patch gaps: Missed CVEs, delayed firmware updates, and unpatched drivers create the exact audit findings you don’t want. 
  • Productivity tool incompatibility: Modern Microsoft 365 features, collaboration tools, and AI-native apps need spec baselines older laptops can’t meet. 

 

Three or more of these across a device generation means you’re not planning a refresh; you’re running behind one. That’s when IT decommissioning becomes urgent rather than scheduled. 

 

What Are the End-of-Life Options for Retired Fleet Laptops 

Once a device is retired, there are three main end-of-life routes. We treat them as complementary, not competing, and the mix across your fleet is driven by device condition, ESG goals, and audit requirements. 

Refurbishment and reuse: The device is wiped, refurbished, and placed with a school, NGO, or community organisation at charitable rates.

  • Sustainability: component-level, only the drive is destroyed 
  • Impact: the rest of the device can still be routed to reuse or recycling 

The lifecycle of electronics matters as much as the acquisition decision does. A well-planned fleet retirement uses all three routes, matched to the state of each device.

 

Plan a Compliant Laptop Fleet Retirement
